Overview
Al-Qabas is one of Kuwait's established newspapers. I have been its Chief Technology Officer since February 2016 — a decade of running the technology side of a publisher through the transition from print economics to digital product economics.
This page describes the role and the remit as they are documented. Where specific initiatives are not detailed here, that is deliberate: a case study is only useful if everything on it can be stood behind.
The problem
A newspaper moving to digital is not a website project. The economics invert. In print, the product is finished once a day and distribution is somebody else's problem. Online, the product is never finished, distribution is the product, and the thing being optimised is whether a reader comes back tomorrow.
That changes what the technology organisation is for. It has to run infrastructure that stays up under news-cycle spikes, ship continuously rather than daily, and support editorial decisions with systems that surface what is happening in real time. It also has to do all of this in Arabic, which rules out a large amount of off-the-shelf publishing technology that assumes otherwise.
My role
Documented responsibilities as CTO, February 2016 to present:
Leading digital transformation initiatives across the organisation.
Overseeing technology infrastructure and platform development.
Implementing solutions for content delivery and reader engagement.
Managing technical teams and development workflows.
This is an operating seat, not an advisory one — the same person is accountable for the decision and for whether it works a year later.
What that involves in practice
The work spans the platform a newsroom publishes through, the infrastructure it runs on, and the delivery systems that decide how content reaches readers. Publishing platforms are unusual in that the feedback loop is immediate and public: a change to how content is surfaced is judged the same day, by whether readers engage with it.
The Arabic dimension runs through all of it. Arabic content systems have to handle right-to-left composition, Arabic typography at reading length, and search across a large archive where the same word appears in several valid orthographic forms. Publishing tooling built for English handles none of this well, so a meaningful share of the platform work is making systems behave correctly in the language the product is actually written in.
The organisational half matters as much as the technical half. Moving a newsroom from a daily cadence to a continuous one is a workflow change that technology enables and does not cause.
Why this shapes the AI work
Content platforms are where I learned the standard I now apply to AI systems: a system that decides what a person sees is judged every day by whether that person comes back. There is no version of that where an impressive demo counts for anything.
It also teaches the operational habits that AI systems need and rarely get — measuring the thing rather than assuming it, instrumenting failure rather than discovering it from complaints, and treating a change to a ranking or delivery system as something that requires evidence before and after.
The technical overlap is direct too. Search across a large bilingual archive, structured content models, and delivery systems that adapt to reader behaviour are the same problems that retrieval, internal knowledge systems and personalisation involve — approached before the current generative wave made them fashionable.
